Most brand metrics measure output. This measures architecture.

Revenue, market share, loyalty program enrollment, repeat purchase rate. These tell you what the customer relationship produced. They do not tell you whether the architecture underneath them is strong enough to sustain the next pricing decision, the next competitive entrant, or the next strategic pivot.

The Four Pillars of Customer Acquisition™ diagnostic measures the structural condition of a brand's customer relationship across 16 dimensions: Engagement, Education, Empowerment, and Continuity. It produces a composite score out of 100, a pillar breakdown, a governing finding, and diagnostic observations specific to your brand's current state.

The diagnostic has been applied retrospectively to 20-plus brands. The leading indicator finding across five publicly traded brands: an average of 11 months between diagnostic decision events and first material stock price declines. The brands that declined did not lack data. They lacked a measurement of the architecture underneath the data.

What to expect

Each session follows a defined three-step process from preparation through delivery.

1
Before the session: complete the self-assessment

Complete the Four Pillars self-assessment at cognitreegroup.com/#assessment. It takes eight minutes and provides the scoring baseline the session builds from. The assessment is required before the session is confirmed.

2
The session: 90 minutes, live via video call

The practitioner-administered Four Pillars instrument is applied across all 16 subcategories. Scores are discussed as they are developed. The session closes with a governing finding and three to five diagnostic observations anchored to your current business priorities.

3
Within 48 hours: written diagnostic summary delivered

A professional written summary is delivered within 48 hours of the session. It includes your composite score, pillar breakdown, governing finding, and diagnostic observations. Ready to act on immediately.

A document your team can act on

The written diagnostic summary is not session notes. It is a finished professional document: structured, scored, and specific to your brand.

Brand Relationship Diagnostic Summary

  • Composite score out of 100 with band classification: Critical, Fragile, Developing, Strong, or Exceptional
  • Pillar breakdown across Engagement, Education, Empowerment, and Continuity
  • Score distribution chart across all four pillars
  • Governing diagnostic finding: the structural condition that defines the brand's current relationship architecture
  • Three to five diagnostic observations with specific recommendations anchored to your business priorities
  • Next step guidance for brands where a full engagement is warranted

The written diagnostic summary is a professional deliverable designed to be shared with your leadership team, marketing organization, or board. It speaks for itself.

All findings are covered by a mutual NDA and remain confidential to your organization.

Frequently asked questions

Who is this session designed for?

Brand leaders, CMOs, CSOs, and founders who want a structured measurement of their brand's customer relationship architecture. Not a brand audit or competitive analysis. A diagnostic of the structural condition of the relationship underneath your current metrics.

What do I need to prepare before the session?

Complete the Four Pillars self-assessment at cognitreegroup.com/#assessment before the session. The assessment takes eight minutes and provides the scoring baseline the session builds from. It is required before the session is confirmed.

What does the written summary include?

A composite score out of 100, a pillar breakdown across all four pillars, a governing diagnostic finding, and three to five diagnostic observations anchored to your current business priorities. Delivered within 48 hours of the session as a professional document ready to share with your team.

Is a non-disclosure agreement required?

Yes. A standard NDA is sent via SignWell before the session is confirmed. It protects both parties. Your brand information remains confidential to your organization and the diagnostic instrument remains proprietary to Cognitree Group.

Can I bring colleagues to the session?

Yes. One or two colleagues from your marketing or brand team are welcome. The session is most productive when the people closest to the brand's customer relationship decisions are in the room.

What happens after the session?

The written summary is the deliverable. If the findings surface structural gaps that warrant a full diagnostic engagement, including subcategory scoring across all 16 dimensions and a complete written report, that conversation happens naturally after the session. There is no obligation to proceed further.

What is a Full Diagnostic Engagement?

The diagnostic session answers the question of where your brand's relationship architecture stands right now. The Full Diagnostic Engagement goes further. It is a structured advisory engagement over four to six weeks that produces a complete case file. That file includes a scored subcategory breakdown across all 16 dimensions, a governing diagnostic finding, a period-by-period narrative of how the brand's relationship architecture has evolved, and specific recommendations anchored to your organization's current strategic priorities. The number of sessions is determined by the scope and complexity of the diagnostic examination. Engagement structure and investment are discussed on a discovery call.

What if my organization is too large or complex for a standard engagement?

The diagnostic instrument scales to the complexity of the brand being examined. Enterprise brands with complex architectures, multiple brand periods, large-scale community infrastructure, or subsidiary brands requiring separate diagnostic treatment, may require an extended engagement beyond the standard scope. If your organization's situation suggests a standard engagement may not be sufficient, the discovery call is the right starting point. Bring a description of your brand's current priorities and your most pressing relationship architecture challenge. The scoping conversation will determine the right engagement structure before any commitment is made.
